The CFO Freedom Method

Most owners are not confused about their books. They are confused about which number actually decides anything.

Outside of faith, there are three things almost every owner says they want. More money. More time. More impact.

The first two are usually at war with each other. You can work an eighty to a hundred hour week and make more money, and now you are time poor. Or you can protect your time and stay broke, which is no fun either. Most owners spend years swinging between those two.

Impact is the one that breaks the tie. It is the reason you get up. We are wired so that helping other people carries real weight, and people will give money, time and energy for the thing they care about most. So the north star is not just the number. It is what the number is for.

THE ONE NUMBER TO START WITH

Before the dashboards and the scorecards, there is a single number worth knowing. Your freedom number.

It is the amount the business has to produce for the life you actually want, not the life someone else is selling you. It covers the household, the giving, the margin, and the time you are trying to buy back. Until you have named it, every other number floats. Revenue goes up and you still cannot tell whether it was a good month.

Name that number and the rest of the reporting has something to point at.

THEN THE SEVEN

Underneath the freedom number sit the metrics that tell you whether you are on track. Revenue, profit, expenses, cash on hand, runway, and the leading indicators that move before any of those do.

That is the difference between bookkeeping and a CFO. Bookkeeping tells you what happened. A CFO tells you what it means and what to do next. Most small businesses have the first and have never had the second, so they make big decisions on a feeling.

WHAT THIS LOOKS LIKE IN PRACTICE

Clean books, kept current rather than caught up in a panic every spring. A dashboard you can actually read. And a monthly conversation where the numbers turn into a decision, not a spreadsheet you promise yourself you will open later.

That is the whole idea. You should never have to guess where your business stands.
